Introduction
- A Sourcing Company
- $1.5Bn Revenue
- 750 Associates
- 13 Countries
A major global textile sourcing company earning $1.5bn annually in sourcing with over 750 associates in 13 countries had a major problem.
All of their quality control processes were documented over paper. Imagine – 13 countries and 750 associates all documenting their quality control and data acquisition work on stacks of paper that took more time to handle than the actual quality control process itself.
This wasn’t sustainable for growth they knew it. This is how Triple Tree first contacted this company – finding them on a meteoric path to growth but hindered by manual processes.
The Problem
- Constant Reporting Errors
- Paper-based Systems
- Reworks Costing Resources
With widely distributed operations and constant communication among multiple stakeholders, real-time data exchange for quality control was essential for improving the efficiency and transparency of the supply chain.
But that just wasn’t possible with a paper-based system, and this sourcing company didn’t know where to start fixing the problem. Paperwork was costing them time and money. The challenges for deployment and adoption were immense.
This sourcing company had unique quality parameters that required customization of the product, and the rollout required training for all 350 auditors worldwide. This wasn’t going to be solved with just any other off-the-shelf digital quality solution.
They realized that they needed a solution that adapted to their processes, and not the other way around.
Enter Triple Tree
In the initial conversations, Triple Tree Solutions spent time learning how the sourcing company ran its quality checks and consolidated data for internal review and analyses.
They were quick to appreciate Triple Tree\'s thoroughness in understanding the ins and outs of the quality processes, heralding it as a great sign of things to come.
Having helped dozens of companies before, Triple Tree’s team quickly began to connect the dots in devising a customized solution of their flagship quality solution: QUONDA. This cloud-based digital quality management solution would improve its supply chain by digitizing its data acquisition and quality management operations.
The customization is what really helped the sourcing company understand the utility QUONDA brought. The time Triple Tree had spent was going to pay dividends.
Deployment
- 60,000 Purchase Orders Tracked Daily
- 3 International Locations
- 3-Month Field Deployement
- 20+ Auditors
A 3-month information exchange with constant engagement helped Triple Tree understand the sourcing company’s inspection procedures and needs for customization.
QUONDA needed to be adapted to allow the ability to change defect classifications based on a particular client. From this change, defect codes would be generated accordingly, and the workflow would be customized to meet the needs of a particular audit submission.
Storing the Data
Much work was done on data warehousing as well to allow the system to process 60,000 Purchasing Orders (PO) daily. The system integration for PO generation was a critical stage of development that required collaboration between Triple Tree and the sourcing company’s IT team.
Establishing the Protocols
A protocol was established that allowed for CSV files to be transferred through an SFTP server for QUONDA. After the first phase of customization and product development a 3-month period for field deployment followed.
Global Deployment
For the field deployment, 20 auditors were initially selected from China, Vietnam, and Cambodia for the first onboarding with test PO’s. The reason for the selection of auditors at these sites was primarily due to the expected network and connectivity problems Triple Tree wanted to correct.
Training The Trainers
Connectivity issues were addressed by introducing customized offline features that allow the audit to happen when the device is disconnected from the network. Another modification that was required was the replacement of the Google Maps API with Baidu Maps on the Auditor Swarm feature for users in China. Once deployment and further customization had been completed, QUONDA was ready to be piloted.
After the field deployment, a 3-month phase for piloting began. Triple Tree “trains the trainers” and provides customized training manuals to help with the adoption and use of QUONDA. Piloting was done with test PO’s to ensure that there was no disruption in operations for the sourcing company.
Implementation & Results
- 40% Faster Quality inspections
- 60% Reduction in Reporting Errors
- 35% Reduction in Rework
The deployment of QUONDA at the sourcing company was a game-changer. By digitizing quality inspections and streamlining data management, MGF quickly began to see tangible improvements in efficiency, accuracy, and overall supply chain transparency.
Efficiency Gains & Time Savings
Before QUONDA, the sourcing company’s auditors spent countless hours manually recording inspection results, compiling reports, and coordinating data across multiple locations.
With QUONDA’s real-time data capture and automated reporting, auditors now complete inspections 40% faster than before. The time saved allowed the sourcing company to conduct more quality checks without increasing workforce costs.
Additionally, the manual consolidation of defect reports, which previously took days due to scattered paper records, is now generated instantly in QUONDA, ensuring that decisions on quality issues are made promptly.
Enhanced Accuracy & Reduced Errors
Manual data entry often led to missing or inaccurate records, which created inconsistencies in defect tracking. With QUONDA’s digitized workflows, the sourcing company saw a 60% reduction in reporting errors, ensuring that defect classifications and corrective actions were consistently recorded across all production sites.
Customizable defect classifications also meant that the sourcing company could adapt its quality parameters for different clients, making it easier to meet unique brand requirements while maintaining internal quality standards.
Improved Supply Chain Transparency
With QUONDA’s real-time dashboard, MGF’s management team gained complete visibility into ongoing inspections across all sourcing countries. Previously, issues in one region would only come to light when reports were manually compiled. Now, live inspection data allows quality teams to intervene immediately if issues arise, preventing defective goods from progressing further down the supply chain.
The implementation of QUONDA also enabled the sourcing company to reduce unnecessary rework and rejected shipments by 35%, saving significant costs associated with production delays and returned goods.
Scalability & Long-Term Impact
The successful implementation of QUONDA in the initial pilot regions—China, Vietnam, and Cambodia—paved the way for a full-scale global rollout. Within six months, the sourcing company expanded QUONDA’s usage across all 13 countries of operation, covering its entire network of 350 auditors worldwide.
Ongoing support from Triple Tree’s Response Team ensured smooth adoption, and continuous system refinements allowed QUONDA to evolve alongside business needs. Today, the sourcing company benefits from a fully digitized, standardized, and scalable quality management system that supports its ongoing growth.
Conclusion
By replacing its paper-based quality control system with QUONDA, the sourcing company not only overcame operational inefficiencies but also positioned itself for future scalability.
